Mexico, Brazil, Colombia

Largest carrier markets, deepest competition. Per-delivered fees compress with volume — at 5,000+ orders/month the floor is closer to $7.

Capture-mode (CA cluster)

Guatemala, Honduras, El Salvador, Nicaragua, Costa Rica, Panama

Carrier landscape less consolidated. Higher per-order all-in cost but margin sensitivity sharper because AOV is also lower. Multi-carrier execution is the lever.

Sits between band 1 and band 2 by economics. Higher AOV than the CA cluster lifts margin tolerance.

Puerto Rico

How to read the all-in column

The right-hand column is the all-in operator cost per delivered order on a typical mid-AOV book ($35-$70 AOV, 1,000+ orders/month). It bakes in the cost of unsuccessful attempts that get amortized into delivered-order economics — RTO handling fees attach to returned packages, but the lane-level cost of attempting them spreads across delivered orders.

The compounding lever is RTO. A book at 15% RTO sees roughly $1.50-$2.50 less per-delivered cost than a book at 30% RTO in the same cluster, because attempted-but-returned orders no longer eat into the delivered-order denominator. This is the second-order reason hard-gated confirmation pays for itself: it does not just reduce RTO, it also shrinks the per-delivered cost of every order that does ship.

Operators charging materially above these bands are usually doing one of three things: running unbundled (per-step quotes that look low but add up), fronting cash and pricing the float in, or operating in a single country at sub-scale volume. None of those are inherently wrong — but they are visible from the fee structure if you ask the right questions.

Methodology + sources

Fee ranges are observed across Fufills-internal merchant accounts running on the full execution stack, last-12-months rolling. Comparison points are triangulated against carrier-published rate cards (where available) and against quotes received by merchants evaluating alternative COD platforms during onboarding.
